Case Studies
Every project here started the same way: critical expertise that existed only in one person's head. In each case, I worked with the founder or leadership team to document that knowledge, structure it, and turn it into something the business could run on, a diagnostic tool, a training programme, a scale-up curriculum, without depending on any one person to deliver it. That's knowledge risk advisory in practice: find where the business depends on undocumented know-how, and build the asset that removes the dependency.
The Vision
Building and Launching Trust Diagnostic - Imaginal Platform Ltd
Industry: Professional Service Location: Nova Scotia, Canada
Knowledge Risk: The methodology for measuring and building trust existed largely in the founder's head, with no structured tool to deliver it consistently or at scale.
Imaginal Platform's proprietary Conscious Business Operating System helps businesses scale without compromising culture, trust, and values. The vision: a diagnostic tool that measures, understands, and strengthens trust as a driver of performance. Built by a small, nimble team within a tight timeline.
MY ROLE
Led end-to-end design and development, from concept and product architecture through delivery and user acceptance testing.
COLLABORATION
Worked closely with a cross-functional team of internal colleagues, a digital marketing agency, and a developer.
OUTCOME
Launched within three months, on budget. Trust Diagnostic is now used across multiple sectors to measure and build trust during transformation.

“I’ve had the privilege of working with Tracy for four years, during which time she has been instrumental in shaping the Conscious Business Operating System (CBOS). Tracy’s work began with clarifying and documenting our intellectual property, bringing structure, clarity, and rigor to concepts that had previously lived mostly in our heads. From there, she seamlessly transitioned into the product architect role for building our platform and our first app, the Trust Diagnostic.
Tracy led the entire process from initial concept through to testing and finished product delivery. She combines strategic thinking with practical execution, always working efficiently and professionally, and confidently steering the project independently.
She is not only brilliant and highly capable, but also deeply trustworthy, someone you can rely on to get the job done with excellence. I wholeheartedly recommend Tracy to any organization looking to clarify their IP, create structure, and bring digital products to life."
Dorothy Spence, Founder and CEO, Imaginal Platform Ltd
Documenting and architecting this IP didn't just produce a product, it turned tacit expertise into a repeatable, deliverable asset the business can scale, price, and eventually value.
